Compare passing and failing CI runs locally
Use a known-good log as a baseline, identify failing-only error and environment lines, and produce a reviewable Markdown evidence report without uploading either log.
What it does
- Normalizes timestamps, durations, ANSI codes, and revision-like hashes.
- Prioritizes new error-like and warning-like lines.
- Separates environment or dependency differences.
- Writes Markdown plus an optional JSON count summary.
- Rejects likely secrets by default.
What it does not do
- No network requests or log uploads.
- No repository, CI-provider, or credential access.
- No automatic patching or deployment.
- No claim that the first difference is the cause.
- No order, payment, or service engagement is created.
1. Download and inspect
Save the Python script, inspect it locally, and verify that it fits your security policy before use.
Requires Python 3.10 or newer and only uses the standard library.
2. Sanitize the logs
Remove credentials, tokens, personal data, private URLs, proprietary source, and unnecessary environment values. Keep only the smallest comparable job output needed for diagnosis.
python3 redact_ci_log.py passing-raw.log --output passing.log python3 redact_ci_log.py failing-raw.log --output failing.log
Review the sanitized files manually. Automated redaction reduces risk but cannot guarantee that all sensitive information was removed.
3. Generate an evidence report
python3 compare_ci_runs.py passing.log failing.log \ --output ci-comparison.md \ --json-summary ci-comparison.json
The command operates on local files. By default, possible secret markers stop processing before report generation.
4. Validate the hypothesis
- Confirm the logs came from comparable workflow jobs and inputs.
- Start with the earliest failing-only error, then inspect preceding environment changes.
- Reproduce using the smallest targeted command.
- Record the exact command, exit status, and relevant version information.
- Treat every suspected cause as a hypothesis until a controlled rerun validates it.
5. Build and verify a shareable evidence pack
Create a new directory containing sanitized input copies, the comparison, a JSON summary, and a SHA-256 manifest. The verifier independently rejects missing, extra, or modified artifacts.
python3 make_ci_evidence_pack.py passing.log failing.log --output-dir ci-evidence-pack python3 verify_ci_evidence_pack.py ci-evidence-pack
Download pack builderDownload verifierVerify in browserDraft bounded scopeJSON Schema
Integrity verification confirms only that files match the included manifest. It does not prove root cause, safe disclosure, authorization, an order, or payment.
Turn evidence into bounded work
Use the CI Failure Brief Builder to summarize the problem and the CI Repair Scope Builder to define deliverables, exclusions, and acceptance criteria. Review fixed-scope service options only after the evidence is ready.
